Too often, I see organizations making real mistakes in developing their sales processes. Some years ago, a very large client of mine had developed a sales process. Since it was a “process,” the process experts in the company had to take charge. They did a lot of analysis, they did talk to sales people, but they went into a back room to complete their masterpiece. 90 days later, it emerged, it was 9 pages long, each page was filled with single spaced activities the sales person had to follow to adhere to the sales process. You can guess what happened, most sales people never got past the first page, it didn’t recognize their reality, the whole effort was abandoned.

With another global multinational, I saw an enormous flow chart and decision tree. First, it took a whole wall in their offices, so it was a convenient tool for sales people. Second, it tried to anticipate every single outcome from each activity, then mapping the next actions based on each outcome. You know what happened with this process. Finally, and this is what I see most often, the organization has adopted the “out of the box” process from it’s CRM vendor or it’s sales training vendor. Can you imagine this-the same process is used for a major multinational bank, a semiconductor start-up, a retail store, a marketing research firm… Something seems wrong here.

Let me repeat this, the objective of the performance improvement plan is a successful outcome. Too often, performance improvement plans have the wrong focus-going through the motions HR requires to terminate the employee. This simply is a waste of everyone’s time and resource, and frankly, it is an indicator the manager hasn’t been doing her job. By a successful outcome, I mean that the manager genuinely wants to get the sales person to get back on track, to meet the performance standards, and to be a positive contributor to the organization. It’s unfortunate for all involved. Too often performance issues aren’t really addressed, they’re just ignored, pushed to the side, and linger until someone moves on. It’s unfortunate for the poor performer, they may never get the feedback, coaching and opportunity to recognize their performance problem and improve. It’s unfortunate for the manager, he isn’t stepping up to his responsibilities, he loses credibility when he doesn’t address performance issues.

If everyone is committed to a successful outcome, then it’s critical to develop a plan that is realistic and achievable-otherwise we are just setting the employee up for failure, again wasting everyone’s time and resource. This doesn’t mean the plan is easy, but it means that we don’t set unreasonable goals. For example, probably one of the reasons a person might be on a performance improvement plan is they are hopelessly behind on their quota. To set a 90-day goal of getting on plan and at quota is probably unreasonable-if they are hopelessly behind up to this point, then it is extremely unlikely they will get back to plan within 90 days. If that is your goal, you might as well put yourself and the employee out of you miseries immediately. (Again, HPR people will cringe with this advice.)

- Test the draft process against your past experience, look at wins and losses, see how well the process aligns with this experience. Test the process with a wider group of sales people, get their input and ideas. You won’t be able to incorporate all of them, but you will start engaging the organization in having ownership in what is ultimately delivered. Make sure it fits what happens in their world. If it doesn’t, rework it until it does.

The manager has to be involved in coaching, the manager will probably have to help the employee in developing new skills. The manager will have to help the employee understand the right behaviors and internalize them. The manager may have to lead by example. At the end, hopefully, you will have achieved your goal. You have taken a problem employee and gotten them back onto a path of achieving acceptable levels of performance and sustaining that performance. Despite everyone’s best efforts, it doesn’t work all the time and sometimes you and the employee will fail and the employee will have to be terminated. But this is only after everyone has tried to do everything possible to recover.

The measured mile is neither easy nor pleasant for everyone involved. The only way this should ever be undertaken is if all parties involved are committed to achieving a successful outcome. If not, don’t waste the time or resource-find a way to terminate the employee, you will do yourself, the employee, and your organization a favor.
